Cultural Transformation - Pharmaceutical Company

The Latin American Division of a Fortune 50 multinational was plagued by stagnant sales, low moral, low productivity, and flat profitability. The Senior Director of Corporate Effectiveness engaged ICP Associates to design, develop, and execute a comprehensive cultural change strategy. The cultural change program covered the operations of a region stretching from Mexico to Panama with more than 3000 employees.

Current State Assessment

The first stage of the transformation strategy was to gauge the current state and establish the organization's performance baseline. The ICP approach is founded on quantifiable change. Based on a series of interviews with the leadership team and a survey of employees, ICP identified the key issues affecting performance.

Major Issues:

 

  • Paternalistic and hierarchical structure that inhibited initiative.
  • Poorly understood mission and vision.
  • Lack of quantifiable performance objectives.
  • Little alignment between organizational objectives and individual performance.

Transformation Strategy

Working closely with the General Manager and the Senior Director for Corporate Effectiveness, ICP Associates designed and delivered a series of workshops tailored for different levels and functions of the organizations. The workshops featured 3 core elements: process management, performance measurement systems, and behavioral change. ICP Associates also trained Transformation Leaders throughout the organization in Process Management, change management, and team facilitation.

In tandem with the facilitated workshops and Leader training, ICP Associates provided weekly executive coaching to the General Manager on transformation progress and action steps necessary to address slippage.

Finally, ICP Associates worked closely with the Transformation Leaders and the Regional Manager for Corporate Effectiveness to develop and execute a communications strategy. Key elements of the strategy included a recrafting of the core transformation message, the display of organizational objectives all across company facilities, including on stationery, mouse pads etc, and weekly breakfasts with the leadership to discuss progress and address questions and concerns.
